A while ago, I attended a webinar hosted by AirDNA, one of the most credible sources of data for Airbnb and short-term rental property managers. The webinar covered a range of topics, but one slide in particular hit me:

Property managers experience a reliable drop-off in guest satisfaction scores somewhere between 60 and 90 units. The data was clear: small property managers—those managing 10, 20, even 50 units—were often crushing it with five-star reviews. But as they scaled, their ratings plummeted.

At first, this didn’t make sense to me. Hotels like the Four Seasons and Ritz-Carlton manage thousands of rooms with consistent service—so why do short-term rental property managers struggle so much at scale? The answer, I believe, comes down to two core issues:

  1. Misaligned Incentives – Small operators have skin in the game; big operators lose focus on the guest experience.
  2. Broken Systems & Processes – Scaling Airbnb management is not the same as scaling a hotel, yet many managers fail to build the infrastructure required for growth.

1. Incentives: The Bigger You Get, The Less You Care

When you start managing properties, every single listing is critical. Your reputation, growth, and ability to sign new clients depend on each unit being a showcase of excellence. You respond to guests instantly, inspect properties personally, and bend over backward for every five-star review. If you don’t, you won’t grow.

But as your portfolio scales, the economics shift. With 100 units, a single unhappy guest represents 1% of your revenue that month—a blip on the radar. The focus naturally shifts from guest experience to operational logistics—just keeping things running. And if a few complaints slip through the cracks? The impact seems small… until the algorithm notices.

Hotels have a built-in incentive structure to maintain quality. A bad review on Marriott doesn’t just hurt that one property—it damages the brand. That’s why hotels invest in guest experience at scale.

Most Airbnb property managers don’t have a recognizable brand. To guests, you’re just another listing. So, reviews become the primary proxy for trust—and if they dip, so do bookings, occupancy, and revenue. Yet, many property managers don’t build structures to maintain quality at scale.

Short-term rental businesses don’t start out thinking about scale. Most begin with one unit, then add piecemeal. What works for 10, 20, even 50 units doesn’t work at 100+—but many managers don’t recognize this until the wheels fall off.

Hotels, in contrast, start big. They assume hundreds of rooms and build bulletproof operational systems from day one. Property managers scaling from small to large often fail to transition from scrappy hustle to structured execution.

  2. Cleaning & Maintenance – Managing 10 cleaners is easy. Managing 100 requires real quality control. Without systems (and accountability), mistakes skyrocket.
  3. Owner Relations – Owners expect the same level of personal attention. At scale, they start feeling like just another number, which hurts retention.

Hotels don’t rely on outsourced labor for critical roles—yet most property managers try to cut costs by outsourcing everything. The Ritz-Carlton doesn’t hire the cheapest cleaner—they invest in training, culture, and quality control.

        • Instead of piecemeal outsourcing, hire regional operations managers—one person per 20-40 units with the power to make decisions and ensure standards.
        • Train and invest in guest resolution specialists—handling problems at scale is key to maintaining quality.

        Conclusion: The Formula for Scaling Without Sucking

        Scaling in short-term rentals doesn’t have to mean worse service and worse reviews—but it often does. The drop-off at 60-90 units isn’t just a coincidence; it’s a symptom of misaligned incentives and broken operational structures.

        The biggest takeaways:

        And if you’re at 50 units thinking, This won’t happen to me—congrats, you’re the main character of every cautionary tale ever told. Get ahead of the drop-off before it gets ahead of you.
